What is Google AI Mode?

Google AI Mode is a separate tab in Google Search that answers a question with a full generated response, citations and follow-up questions, rather than a list of results. It differs from AI Overviews, which appear automatically above ordinary results, in that the user chooses it, the answer is longer, and it runs several searches behind one question. For B2B buyers it is becoming the first place a category is researched.

The practical difference from an AI Overview is depth. An Overview is a paragraph on top of a normal result, triggered automatically for some queries. AI Mode is the whole page: a composed answer, inline citations, a sidebar of sources, and a conversation that continues. A buyer who starts in AI Mode asking "who does kitting and assembly in Ohio" can follow with "which of those are ISO 9001" and "which has same-day shipping," and the shortlist is built inside the tool before any website is visited directly.

The practical difference from ChatGPT, set out on the GEO vs SEO page, is what it reads. AI Mode works from Google's live index and runs real searches. ChatGPT draws on training data plus a live search layer. The result is that AI Mode cites what ranks more closely than ChatGPT does, and less closely than an Overview does. It sits between them on nearly every measure.

How does AI Mode decide which companies to name?

AI Mode decides which companies to name through query fan-out. One question is broken into several searches that run in parallel, the top results of each are read, and an answer is composed from them with citations. A page can be cited for a sub-question it never targeted and missed for the head term it does. Being named requires being retrievable for the sub-questions, not only the headline query.

Query fan-out. One question becomes several, which is why AI Mode cites pages the Overview does not.

Fan-out changes what a page needs to do. Under ordinary search, a page targets one term and ranks for it. Under AI Mode, the question "who does kitting in Ohio" might fan out into "kitting services Ohio," "kitting and assembly companies," "ISO 9001 kitting," "Ohio fulfillment companies" and "kitting near Columbus," and the companies named are drawn from all five. A supplier with one strong page for the first and nothing for the others is cited once or not at all. A supplier with a page per capability, per certification and per location is retrievable for each sub-query and appears in the composed answer.

This is also why AI Mode cites more pages per answer than an Overview, and why its overlap with the top ten organic results is lower: it is reading the top results of five searches, not one.

Why measure AI Mode separately from AI Overviews?

AI Mode is measured separately from AI Overviews because they disagree, and the disagreement is diagnostic. We measured a company in August 2026 with 43 mentions in AI Mode and 2 in AI Overview in the same week. The cause was a server returning errors to one retrieval path and not the other. A blended score would have averaged the two into something that looked healthy and hidden a fault a developer could fix in an afternoon.

Same company, same week, two Google engines, a twenty-fold difference. The reason was one line in a server configuration.

The two engines read different things. An Overview typically needs the live page and fails if the server refuses the crawler. AI Mode, running multiple searches and drawing on cached and third-party sources, can name a company whose site is unreachable. That is useful for the company in the short term and dangerous as a measurement, because it means a healthy AI Mode number can coexist with a site that Google's other systems cannot read at all.

The four engines, ChatGPT, Gemini, AI Mode and AI Overview, are measured as four numbers in every analysis. Never a blended score. The gaps between them are where the faults are.

How do you optimize for Google AI Mode?

Optimizing for AI Mode is mostly doing SEO properly and then adding three things: a page per sub-question a buyer's query would fan out into, entity data consistent enough that the engine can place the company, and specifics stated plainly enough to be quoted. There is no AI Mode trick. There is the work, and the measurement of whether it worked.

  1. Coverage of the fan-outPages for the capability, the certification, the location and the industry, each separately retrievable. A buyer's question touches all of them.

Does AI Mode matter for B2B companies?

AI Mode matters for B2B companies for a specific reason: it is where the shortlist gets built. A buyer who asks AI Mode who provides a capability in a region gets three or four named companies with citations and can refine the list inside the tool. The companies not named are not called. That is a different kind of loss from ranking sixth, because there is no sixth.

The scale is still forming. AI Mode is newer than Overviews and usage varies by category. But the direction is clear from the data on Overviews, which Semrush tracked rising from roughly 6.5 percent of queries in January 2025 to a peak near 25 percent that July, and which BrightEdge measured at 48 percent of commercial queries by February 2026. AI Mode is the deeper version of the same shift, and B2B categories with technical vocabulary are exactly where a buyer benefits most from having an engine do the first pass.

In an AI answer there is no position six. There are three or four names, and everyone else.
